Deciding before certainty arrives
Sam helps coordinate a fictional community tool library. Members have asked for Saturday opening hours, but volunteers are already stretched. Sam can recommend a permanent expansion, a limited trial, a different collection arrangement, or no change. The next meeting requires a decision. Demand is uncertain, training takes time, and some volunteers feel obliged to agree whenever the library needs help.
There is no calculation that will reveal the morally perfect schedule. Yet the absence of such a calculation does not make the decision arbitrary. Sam can clarify the purpose, compare real options, estimate consequences, examine obligations and arrange to learn from what happens.
This is the point at which the course's earlier distinctions must work together. Probability helps interpret uncertain demand. Causal reasoning helps evaluate a trial. Justified reliance helps assess training requirements. Honest disagreement helps reveal whose interests an attractive proposal might overlook. Judgment brings those contributions into an action for which someone accepts responsibility.
Decide which problem you are solving
“Should we open on Saturdays?” is already a proposed solution. The underlying problem may be that members with weekday jobs cannot collect tools. Saturday opening could address that problem, but so might evening collection, advance reservations or a partnership with another staffed site.
Begin with the purpose and constraints before choosing the favorite option. The library aims to make useful equipment available fairly while maintaining safe, competent operation and sustainable volunteer commitments. Those purposes can conflict. More hours may improve access while imposing work on people who have already contributed heavily.
A constraint differs from a preference. If a task requires trained supervision, the absence of a supervisor can rule out a session rather than merely lower its score. If the group promised not to use volunteers' personal contact details publicly, convenience does not make publication another neutral option. Some actions need to be excluded or redesigned before comparing their attractive consequences.
Do not invent constraints merely to protect your preference. “We have always done it this way” reports a history, not necessarily a requirement. Ask what supports each limit: an actual commitment, a relevant safety condition, a resource boundary, or a habit that could change. Clear constraints make creative alternatives easier because they identify what genuinely must be preserved.
Compare options with the same level of realism
An enthusiastic proposer may describe Saturday opening with its benefits fully developed and its costs described as details to solve later. The current arrangement, by contrast, receives every complaint accumulated over years. That is not a fair comparison.
Write each option as something people would actually have to carry out. A permanent expansion needs staffing, training, coordination and a response to absences. A trial needs those things too, plus a defined end and a decision about what happens afterward. No change has costs for excluded members. A collection partnership requires someone willing and able to perform the work.
Include at least one plausible alternative to the first binary choice. This is not a ritual demand for three options. It is a way to discover whether the debate has confused a goal with one means of pursuing it. The alternative should be concrete enough to evaluate, not a sentence such as “find a solution that works for everyone.”
Also identify the decision maker. Sam may be responsible for a recommendation without having authority to commit other people's time. The committee may control opening hours but need individual volunteers' agreement to a schedule. A good outcome cannot be secured by silently assuming powers no one granted.
Use consequences without reducing everything to a score
Suppose a four-week Saturday trial requires 24 volunteer-hours. Sam estimates three possible levels of use: 20 additional collections with probability 0.25, 40 with probability 0.50, and 60 with probability 0.25. These are stipulated teaching estimates, not facts about actual libraries.
The expected number of additional collections is 0.25 × 20 + 0.50 × 40 + 0.25 × 60, which equals 40. Dividing by 24 gives about 1.67 additional collections per volunteer-hour. This summarizes one aspect of the proposal under the stated assumptions. It does not say that exactly 40 collections will occur or that efficiency is the only relevant value.
The average also hides the distribution. Who gains access? Are the additional users people previously unable to borrow, or existing users shifting from another day? Who supplies the hours? A proposal can look efficient while placing an unfair burden on a small group. A simple output-per-hour calculation cannot answer those questions.
Nor is an expected value a promise about a single trial. If only 20 collections occur, the low outcome was part of Sam's own model. It would be dishonest to describe it afterward as unimaginable. The evaluation should examine both the realized outcome and whether the estimates were reasonable, rather than treating a forecast as either prophecy or fraud.
Numbers earn their place by clarifying a choice. They should not make incomparable considerations disappear. You can display efficiency, access and burden separately, explain their importance, and reason about a tradeoff without pretending they share one natural unit.
Find the uncertainty that could change the choice
Sam does not know everything about future demand, but not every missing fact is equally important. If the committee would reject permanent expansion at any plausible demand level because sustainable staffing is absent, another elaborate demand survey may not improve the immediate decision.
Ask what answer would lead to a different action. The availability of trained volunteers may determine feasibility. Evidence that Saturday users are simply shifting from weekdays may change the access argument. A modest difference in the number of collections may matter less than either.
This is the practical idea behind the value of information. A check is useful when its possible results can improve a decision enough to justify its cost and delay. The value does not come merely from reducing uncertainty. You could measure the library's shelf lengths with exquisite precision without learning anything relevant to Saturday access.
Information gathering can itself impose burdens. Repeated surveys ask for members' time; delayed decisions leave needs unmet. A good proposal specifies the question, the check and how the result would affect the choice. That prevents inquiry from becoming an endless respectable-looking substitute for action.
Reversibility is useful, but a trial is still real
A limited trial can create information while restricting commitment. It may be better than either permanent expansion or indefinite discussion. But calling something a trial does not make its consequences imaginary.
Members may rearrange plans around the new hours. Volunteers may feel pressure to continue after the announced end. Equipment still needs competent handling. If the group promises that no continuation is guaranteed, it should communicate that clearly before people rely on a permanent service.
A useful trial specifies its duration, staffing, measurements and decision rule. It distinguishes additional access from shifted demand, records volunteer hours including coordination, and asks whether the arrangement can continue without relying on reluctant overcommitment. It also states conditions under which the trial would stop early.
The rule should guide review without pretending to decide every future circumstance. For example, a minimum demand threshold may be relevant, but a new staffing shortage could still make continuation unreasonable. Conversely, unexpectedly valuable access for a small group might justify revisiting an efficiency target. If the rule changes, explain why; do not quietly move it to protect the preferred result.
The clever plan and the good purpose
Aristotle distinguishes practical wisdom from mere cleverness in Nicomachean Ethics VI. Cleverness can identify effective means to a chosen end; the ethical quality of the end still matters. His wider account connects good deliberation with character and attention to particular circumstances. We need not adopt every part of his ancient ethical system to recognize the question his distinction poses: effective at doing what, and for whom? Nicomachean Ethics VI, especially sections 5 and 12–13.
Sam could skillfully pressure volunteers into accepting more work. The resulting schedule might function for a month. That would not settle whether the decision was fair or sustainable. A method that produces compliance by concealing costs has failed in a way that an attendance total may never reveal.
Good judgment therefore includes the conditions under which a plan is accepted. People need accurate information, room to state limits and a clear understanding of their commitments. The ability to obtain a yes is not the same achievement as obtaining a justified, informed agreement.
This also protects Sam from a distorted picture of responsibility. Being responsible does not mean personally absorbing every unsolved problem. It means taking appropriate ownership, making limits visible, and helping the group choose honestly within them. A promise sustained only by concealed resentment or exhaustion is a poor foundation for reliable cooperation.
A worked decision memorandum
Here is one defensible recommendation under the hypothetical facts. It is a model of explicit reasoning, not the uniquely correct answer.
Decision: Run a four-week Saturday collection trial only if a sufficient number of trained volunteers freely commit to the full schedule. Otherwise test a smaller collection arrangement that existing staffing can support.
Purpose: Improve access for members unable to collect on weekdays while maintaining competent operation and fair demands on volunteers. The present evidence supports unmet access needs, but the size of additional demand remains uncertain.
Options considered: Permanent expansion creates a commitment before demand and staffing are established. No change avoids new work but leaves the access problem unanswered. A time-limited trial can provide relevant information with a smaller commitment, provided its temporary nature is communicated clearly.
Evidence and assumptions: The illustrative demand estimate is 20–60 additional collections over four weeks, with an expected value of 40. These estimates are provisional. We will distinguish new access from collections shifted from weekdays and record all staffing and coordination hours. The feasibility assessment depends on trained staffing, not just willingness to open the door.
Fairness and limits: No volunteer will be assigned hours without agreement. The coordinator will ask for limits privately as well as in the group, so declining is not treated as a public failure of commitment. Members will receive the trial dates and be told that continuation is undecided.
Review: At the end, compare actual access gains, staffing demands and participant feedback. Continue only with a sustainable schedule and an explained judgment about the benefit. Stop earlier if competent staffing is unavailable. Record objections and reasons for any change to the original evaluation plan.
The memorandum makes uncertainty usable. A critic can challenge the demand estimate, propose a better alternative or dispute the fairness arrangement. Those criticisms have specific places to attach. “I feel we should try something” offers less opportunity for informed correction.
Learn without rewriting the past
After the trial, Sam should compare the outcome with the original memorandum. Which assumptions held? Which failed? Was the chosen measure informative? Did people incur costs the group overlooked? What would a better decision process do next time?
Avoid retroactively pretending that the observed outcome was inevitable. A good result may include luck, and a disappointing result may occur within a reasonable plan. At the same time, uncertainty should not become an excuse that shields every mistake. Ignoring a known staffing gap is different from encountering an unforeseeable absence.
The course began with an overconfident sentence attached to a chart. It ends with a recommendation that can be acted on, criticized and revised. Intellectual honesty is not permanent hesitation. It is a way of making commitments while preserving a truthful account of the reasons, uncertainties and obligations on which they rest.
Application: final assessment
Write a 600–900-word decision memorandum about a real decision you can discuss without exposing someone else's private information, or a clearly hypothetical one. Include the decision, purpose, feasible alternatives, important evidence, uncertain assumptions, affected people, constraints and a review point.
What a successful answer does: It identifies an actual choice rather than a broad aspiration. It distinguishes an estimate from a measured fact and a measured fact from a value judgment. It makes at least one credible alternative concrete. It explains what additional evidence would change the decision and what obligations remain even if the preferred outcome is likely.
Revision guidance: If every argument favors the option you wanted initially, develop its strongest plausible disadvantage. If your conclusion depends on an unexamined source, trace it. If you claim an intervention will cause improvement, identify the comparison. If the plan works only when other people silently accept extra burdens, revise the plan or obtain their informed agreement.
